The plan is approved. The tech is in. Your people are stuck.
AI roll-out, redundancies, a new leadership team, a founder who has exited: strategy and technology move fast. The people living through it don’t. The Human Layers is a group coaching programme that brings the fear, pressure and unspoken patterns running your team into the open, and gives them a shared language and actionable strategies to move forward and perform better together.
Sound familiar?
When an organisation or team is stuck, or a plan is stalling, what is holding it back is usually the unconscious patterns of the Humans leading the plan.
The tech is approved. Adoption is quiet.
The board backed the AI roll-out and the tools are live. People nod in the meeting, then carry on the old way, slowing down or resisting the AI roll-out.
Your best people are holding back.
Not because they fear for their jobs, but because the tangible, process-driven part of the work they loved now belongs to the machine, leaving them with the more complex strategic work which they were never trained on.
A new leader. A new exec team. An exited founder.
Roles are shifting, little is communicated clearly, there is a new org structure which has not been communicated, and nobody is sure where they fit.
Redundancies, a merger, a re-org.
Loss of identity, grief and fear of what comes next, quietly carried into every meeting.
Meetings that go sideways.
One comment lands badly, someone feels insulted, someone snaps or goes silent, and the recurring meetings become a place to escape from.
A leader is burning out.
The team feels it. Direction fades, and everyone underneath is overwhelmed.
Every transformation has three layers.
Most plans only cover two. The third is the one that decides whether the first two lead to success.
The roadmap
The business case
The system
AI
Technology and strategy remain separate. Resistance wins. The transformation stalls.
Technology and strategy connect. Adoption sticks. The transformation lands.
What is really running the show?
Under pressure, people don’t follow the plan. They follow what their nervous system decides is safe: push harder, pull back, go quiet, please everyone. None of it is a character flaw. All of it shapes how a leader decides, how a team works together, and how someone feels when they close the laptop.
Left unnamed, those reactions run on repeat: the same conflicts, the same stalls, from leader to team and back again. We bring them into the light, so they stop running the show.
It is not about blame. It is about awareness. It is about changing unconscious patterns.
Surface it
Bring out the fear, shame and guilt that sit underneath resistance, safely and without blame.
Understand it
The neuroscience of performance explains why we react the way we do, and the patterns that play out between us.
Change it, together
A shared language and a daily practice turn insight into new habits across the whole team.
The result we build towards: people who feel better, perform better, and commit more fully to their work and to the company.
The methodology I wish I’d had.
For over 20 years I carried organisations through change: scale-ups, mergers, exits, wave after wave of new technology. The plans were strong. What was missing was a way to work with the people living through them.
So I built it. The Human Layers is my own methodology, bringing together three disciplines that are rarely taught side by side.
Interactive and actionable
Not a lecture with hundreds of slides and hours of video clips. Through group practice, participants build self-awareness and gain tools they can apply straight away in the next meeting.
Science, plus 20 years of lived leadership
What they don’t teach you at business school, and what AI can’t replicate.
Bespoke
Built on real examples of what is present in your organisation, to unblock the resistance to change.
A shared language changes the room.
People don’t all stall the same way. One goes quiet, one gets sharp, one takes everything on. Once a whole team can name what is happening, in words everyone understands, the dynamic shifts.
“Is that a tiger?”
Imagine meeting rooms where teammates are able to say “I’m overwhelmed, I need a minute to regroup with myself” without the pressure of masking it, and the room knowing exactly how to respond without shaming. The meeting that would have escalated, doesn’t. That is what a common language does.
What your organisation gains.
The Human Layers helps your leaders and teams:
Align
The team gets behind the strategic changes that are driving fear and resistance.
Communicate when it counts
Use a common language to name the unconscious patterns that hinder performance.
Boost team resilience
Perform in high-stakes moments instead of stalling in them.
Improve relational skills
Build the skills that drive performance, with actionable emotional regulation tools.
Overcome and prevent burnout
Science-backed nervous system regulation strategies leaders can use daily.
Measure the shift
See the change in team cohesion, resilience and alignment.
Proof, not just a good feeling.
A short, confidential team survey runs before the workshop and again after the practice, so the shift is visible to the people signing off the investment.
As cohorts complete the programme, the data builds a benchmark your organisation can track across every wave of change that follows.
Confidence and readiness around the specific change underway.
Ability to handle high-stakes, high-change moments without stalling.
The team’s ability to communicate and recover together as transformation continues.
Teams carrying the change.
Organisations navigating change
Where resistance, anxiety and quiet disengagement are the real blockers.
Executive and leadership teams
Driving the change while carrying the weight of leadership.
Cross-functional teams
Product, engineering, data, finance, marketing, sales and business development.
HR and people leaders
Managing the human cost of change: attrition risk, disengagement, and a workforce afraid to say it is struggling.
Every programme is tailored to your organisation, your transformation stage, your team and your pace of change.
Not another workshop you forget by Monday.
Most training fades within days. The Human Layers is built to stick: understand it together, practise it daily, then measure what changed. One programme, four stages, bespoke to your organisation, your team size and your pressure points.
Connect and tailor
A preparation call with your sponsoring executive or HR lead, and a short confidential survey for the team, so the programme speaks your organisation’s language.
The Workshop
Half a day, in person by preference, online where needed. Leaders learn to spot the unconscious patterns driving resistance, and how to lead through them. Interactive, and drawing on Delphine’s lived leadership experience.
The Practice
Five days, 30 minutes a day, live online, in protected time signed off by your sponsor. One practical regulation tool a day that leaders can use in their very next meeting.
Measure
A closing survey and readout showing the shift in confidence, in handling high-stakes moments, and in how the team communicates and performs together.
In person for the workshop, because the energy is different and it is what makes people connect. The practice is online so it fits the working day wherever your people are. You provide the room and catering.
Ongoing check-ins: monthly or quarterly sessions with your leaders to keep the practice alive. Executive 1:1 coaching: private support for leaders who want to go deeper.
Led by someone who has carried it.
“I have been in the boardrooms. I have led global teams through exits, mergers and acquisitions, so I know what pressure does to ambitious and successful leaders. I carried it all for over twenty years, whilst raising two kids by myself.”
20+ years in corporate leadership. Scaling businesses from start-up to scale-up to merger and acquisition, through multiple waves of technology-driven change.
Former VP of Product in high-growth tech. Built product organisations, led teams through exits, and sat at the exec table for the decisions that shaped companies.
Trauma-informed coach and speaker. Specialising in nervous system regulation and emotional intelligence as leadership tools.
Creator of The Human Layers methodology. Focused on the one variable most AI transformation plans leave out: the humans running it.
Neurodivergent and highly sensitive herself. Knows first-hand what it takes to lead in a system not built for her, and designs the programme so all humans are understood and included.
What it is, and what it isn’t.
It is
Interactive and practical. Group practice that gives people self-awareness and tools they can apply in the next meeting.
Bespoke. Built around real examples of what is present in your organisation.
Science and lived experience. The neuroscience of performance, plus 20 years in corporate leadership. What business school doesn’t teach and AI can’t replicate.
Measured. Surveyed before and after, with a readout for your sponsors.
It isn’t
A lecture with hundreds of slides and hours of video clips.
A one-off away day that is forgotten by the following week.
A quick fix. Lasting change takes repetition, which is why check-ins and 1:1 coaching are there for the leaders who want to go deeper.
About blame. It is about understanding what is happening, so the team can change it.
Before you book.
Does it have to be in person?
The workshop is best in person, because the energy is different and it is what makes people connect. It can run online where needed. The daily practice is always online, so it fits the working day wherever your people are.
How much time does it ask of our people?
A half-day workshop, then five days of 30 minutes, all in working hours. Your sponsor signs off protected time, so nobody is squeezing it in at the edges of the day.
How many people can take part?
Up to 20 per team. For a larger group, we can extend the workshop or split into smaller teams, and contact me for a bespoke quote.
Can we start with one team?
Yes. Starting with one team is the simplest way in. You see the shift for yourself, then decide how to scale, team by team.
Let’s build it around your team.
